AI Maturity Assessment: Where Does Your Organisation Really Stand on AI Adoption?

AI Maturity Assessment: Where Does Your Organisation Really Stand on AI Adoption?

Most organisations think they're further along with AI than they actually are. Leaders hear that teams are "using ChatGPT" and assume the business is AI-ready. But there's an enormous gap between individual experimentation and genuine organisational AI maturity — and that gap is where competitive advantage is won or lost.

That's why we've built the McKenna Consultants AI Maturity Assessment — a free, structured diagnostic tool that gives leaders and managers an honest, data-driven picture of where their organisation sits on the AI adoption journey, and a clear roadmap for what to do next.

Why AI Maturity Matters More Than AI Activity

There's no shortage of AI activity in most businesses today. People are experimenting with ChatGPT, teams are trialling Copilot, and someone in marketing has started using AI-generated images. But activity is not the same as maturity.

AI maturity means your organisation has the strategy, governance, skills, data infrastructure, and processes in place to adopt AI safely, effectively, and at scale. Without these foundations, AI adoption stalls at the experimentation stage — or worse, creates risk.

The question isn't "Are we using AI?" — it's "Are we ready to use AI well?" Our assessment answers the second question with specificity and actionable recommendations.

The AI Maturity Pyramid

At the heart of the assessment is our proprietary AI Maturity Pyramid — a five-level framework that maps the progression from ad-hoc experimentation to fully autonomous AI agents. The pyramid is cumulative — you can only progress to the next level once the foundations beneath it are solid.

This reflects a critical truth that many organisations miss: jumping straight to advanced AI without the right foundations leads to failed projects and wasted investment.

  • Level 4: Autonomous Agents — AI systems that act independently, monitoring, deciding, and executing within defined operational boundaries without human intervention.
  • Level 3: Human-in-the-Loop Automation — AI handles workflows end-to-end but pauses at key decision points for human review and approval.
  • Level 2: Specialised AI Tools — Purpose-built AI tools integrated into specific workflows, operating within defined boundaries.
  • Level 1: Conversational AI — Chat-based AI interfaces for Q&A, brainstorming, and content generation. Human drives every interaction.
  • Level 0: Ad-hoc / No AI — Manual processes with no structured AI use. Individuals may experiment, but there's no organisational adoption.

Each level has three capability indicators. The assessment checks which indicators your organisation has achieved, and your level is determined by how many you've ticked at each stage. This isn't a subjective guess — it's a structured evaluation.

How the Assessment Works

The assessment takes approximately 10–15 minutes and is designed for senior leaders, managers, and anyone responsible for AI strategy or digital transformation.

Step 1: AI Capability Check (The Pyramid)

You'll be presented with five levels of AI capability, each containing three specific capability statements. Simply check the ones that apply to your organisation today. Be honest — the value of the assessment is in its accuracy, not in painting a rosy picture.

Step 2: Foundation & Strategy Assessment

This is where the real depth comes in. Across five critical dimensions, you'll rate 25 statements on a scale from "Strongly Disagree" to "Strongly Agree":

DimensionWhat It Measures
Data & IntegrationData quality, API readiness, security controls, and cross-system integration
Governance & TrustAI policies, risk frameworks, audit trails, and compliance processes
Skills & CultureAI literacy, training investment, enthusiasm, and critical evaluation of AI outputs
Process & WorkflowProcess documentation, AI opportunity identification, quality controls, and optimisation
AI Strategy & Business AlignmentBusiness-driven AI initiatives, measurable outcomes, roadmap clarity, and leadership alignment

Step 3: Review & Submit

Before generating your results, you'll see a summary of all your responses so you can review and go back to make changes if needed.

Your Results: Clarity, Not Complexity

Once you submit, the tool generates a comprehensive results page with everything you need to understand your position and plan your next steps.

Your Pyramid Level

A clear, prominent display of your current AI maturity level with an explanation of what it means and a tailored recommendation for progression. The visual pyramid shows colour-coded achievement indicators at each level so you can see exactly where you stand.

Foundation Scores & Radar Chart

Your overall foundation score is shown as a percentage, alongside a radar chart that visualises your strengths and weaknesses across all five dimensions at a glance. This is the view that makes leaders sit up and pay attention — because it immediately reveals where the gaps are.

Personalised Recommendations

Based on your specific scores, you receive six tailored recommendations:

  • One pyramid-level recommendation — specific guidance on what to do to progress to the next level
  • Five foundation recommendations — one for each dimension, calibrated to your score range

These aren't generic "invest in AI" platitudes. If your Governance & Trust score is below 25%, you'll be told to create a basic AI usage policy and establish clear data-sharing guidelines. If it's above 75%, you'll be advised to shift from compliance-focused governance to an enablement-focused model. The recommendations meet you where you are.

Gap Warnings & PDF Report

If any of your foundation dimensions score below 40%, the tool flags this as a potential blocker to AI progression. You'll also receive specific advice on which dimension to strengthen first to unlock the next pyramid level.

Once you've reviewed your results, you can have a professional PDF report emailed directly to you — perfect for sharing with your leadership team or using as the basis for an AI strategy discussion.

Why Leaders and Managers Should Take This Assessment

1. Get an Honest Baseline

You can't improve what you can't measure. The assessment gives you a structured, objective baseline of your AI maturity — not based on vendor promises or team enthusiasm, but on the actual capabilities and foundations you have in place today.

2. Identify Hidden Gaps Before They Become Expensive Problems

Many organisations discover they have significant gaps in governance, data quality, or skills that would undermine any AI investment. Finding these gaps before committing budget is the difference between a successful AI programme and a costly failure.

3. Build a Business Case with Data

The assessment results give you the evidence you need to justify AI investment to your board or senior leadership. Instead of "we should do more with AI," you can say "we're at Level 1, our data integration scores 35%, and here's the specific roadmap to Level 3."

4. Align Your Leadership Team

The PDF report is designed to be shared. When your entire leadership team sees the same radar chart and the same gap analysis, it creates alignment around priorities. No more competing narratives about how "advanced" your AI adoption is.

5. Focus Your Investment Where It Matters Most

The foundation scores and recommendations tell you exactly where to invest first. If your Skills & Culture dimension is your weakest, the assessment will tell you to prioritise AI literacy training before buying more tools. This prevents the common trap of over-investing in technology while under-investing in the people and processes needed to use it.

6. Track Your Progress Over Time

Take the assessment quarterly or bi-annually to measure genuine progress. Are your foundation scores improving? Have you unlocked the next pyramid level? This turns AI maturity from a vague aspiration into a measurable objective.

"The organisations that will lead in the AI era aren't necessarily the ones spending the most — they're the ones who understand where they are today and have a clear, structured plan to get where they need to be."

Who Should Take the Assessment?

Frequently Asked Questions

How long does the assessment take?

Approximately 10–15 minutes. It's designed to be completed in a single sitting, though you can review your answers before submitting.

Is the assessment free?

Yes, completely free. We believe every organisation deserves to understand where they stand on AI maturity.

What do I get at the end?

You'll receive an on-screen results page with your pyramid level, foundation scores, a radar chart, and personalised recommendations. You can also have a professional PDF report emailed to you for sharing with colleagues.

Is my data kept confidential?

Yes. Your assessment responses are used solely to generate your personalised results and are handled in accordance with our privacy policy.

Can I share my results with my team?

Absolutely — that's exactly what the PDF report is designed for. We recommend sharing it with your leadership team to align on AI priorities.

What if we score poorly?

A low score isn't a failure — it's a clear starting point. Most organisations are earlier in their AI journey than they realise. The value is in knowing exactly where to focus your efforts for the greatest impact.

How is the pyramid level calculated?

Each pyramid level has three capability indicators. A level is "achieved" when at least two of the three indicators apply to your organisation. Levels are cumulative — you must achieve each level before progressing to the next.
